The Difference

This isn't theory.
It's pattern recognition.

Most AI consultants come from research labs or agencies. Chris Rafalski built companies, led warehouse teams, managed transactions, and deployed machine learning into live operations before anyone called it "AI strategy."

That's not a differentiator. That's the only way to do this work honestly.

About

Christopher Rafalski,
Founder & Principal

Christopher Rafalski

Chris Rafalski didn't come to AI consulting from a lab or an agency. He came from building and running companies, and from the hard-won understanding that technology is only valuable when it works inside a real business, with real people, real constraints, and real stakes.

His first company, Just Sides, was a venture-backed whole food, plant-based lifestyle transformation company. The business focused on helping people transform their health through intermittent fasting, whole food nutrition, and sustainable lifestyle change. Just Sides attracted celebrity clients and advocates, built a social media following of 400,000, and assembled a cross-functional team spanning five states, including scientists, medical doctors, and nutritionists, around a shared mission.

After Just Sides, Chris founded Rafalski Enterprises, a strategy and operations consultancy, advising clients across B2B services, eCommerce, and technology. Through that work, building financial models, originating deals, and embedding inside client operations, a pattern became impossible to ignore. Company after company was sitting on enormous amounts of operational data and had no idea what to do with it. The opportunity wasn't just to advise on strategy. It was to help businesses unlock what they already had.

That realization drove the transition to Raf AI Advisory. But first, Chris went back to school. He enrolled at Carnegie Mellon University's Tepper School of Business specifically to be at the cutting edge of where AI and machine learning were heading in business. Not to learn theory, but to be inside the room where the future of enterprise AI was being shaped. Throughout his MBA, he continued consulting, which meant every concept he encountered in the classroom was immediately tested against the reality of live businesses. He could see in real time what worked, what didn't, and where the gap between academic AI frameworks and operational reality actually lived. The more he worked across industries, the clearer it became that AI and machine learning weren't just tools for tech companies. They were the missing infrastructure for every operator who had spent years collecting data without the systems to act on it. Raf AI Advisory was built specifically to close that gap.

Through client engagements, Chris has embedded directly inside operations to deliver results that go well beyond traditional consulting. In one engagement with a high-volume eCommerce marketplace, he designed and deployed ML-driven forecasting, inventory optimization, and warehouse product placement systems that generated $140K+ in incremental monthly revenue, improved stock turnover by 27%, increased warehouse worker productivity by 34%, and drove the client's first $1M+ revenue month.

He holds an MBA from Carnegie Mellon University's Tepper School of Business, with concentrations in AI in Business, Organizational Behavior, and Marketing, and a track in Technology Strategy and Product Management, and a capstone conducting AI accessibility and ethics research for Workday, with findings presented to Fortune 500 executive leadership including Apple, Google, and Walmart.

Services

Fixed-scope engagements.
Measurable outcomes.

Every engagement begins with a defined scope, clear deliverables, and flat-fee pricing. No retainer lock-in. No bloated project teams. Just the work.

Start Here
Every engagement begins with an AI Readiness Assessment. It defines the scope, priorities, and sequencing for everything that follows.
01, Start Here

AI Readiness Assessment

A structured diagnostic of your business, operations, data infrastructure, workflows, and team capacity, mapped against the highest-value AI opportunities available to you. Delivered in 2-3 weeks with an executive-ready roadmap and prioritized initiative list.

  • Current-state operational and data audit
  • AI opportunity map with ROI estimates
  • Prioritized implementation roadmap
  • Executive presentation of findings
  • Vendor and tooling recommendations
02, Implementation

Generative AI Implementation

Most mid-market companies know they should be using tools like Claude or ChatGPT. Few know which tool fits their business, how to deploy it responsibly, or how to get their team to actually use it. This engagement covers the full journey, from evaluating and selecting the right GenAI platform for your specific workflows, to building the integrations, prompts, and processes that embed it into how your business operates day to day.

  • GenAI tool evaluation and selection (Claude, ChatGPT, Gemini, and others)
  • Workflow mapping and AI integration design
  • Custom prompt engineering for your use cases
  • Deployment and team onboarding
  • Usage guidelines and adoption playbook
  • Ongoing optimization and performance review
03, Build

ML Systems Deployment

End-to-end design and deployment of machine learning systems built for your operational context. From inventory forecasting to pricing optimization to sell-through modeling, built to integrate into how your team actually works, not how a textbook says it should.

  • Data pipeline design and ETL buildout
  • Feature engineering and ML model training
  • Automated decision logic and rule-based outputs
  • KPI dashboard and reporting integration
  • Team onboarding and handoff documentation
04, Advisory

AI Strategy Advisory

Ongoing strategic advisory for leadership teams navigating AI adoption, vendor selection, organizational change, and competitive positioning. Grounded in the reality of running a mid-market business, not academic frameworks or vendor slide decks.

  • Monthly or quarterly advisory sessions
  • AI stack evaluation and vendor diligence
  • Organizational AI adoption planning
  • Competitive landscape monitoring
  • Board and investor communication support
05, Governance

AI Governance & Ethics

AI without governance is a liability. As mid-market companies adopt AI tools and systems, the questions of how those systems make decisions, who is accountable, and what guardrails exist become board-level concerns. This engagement builds the policies, frameworks, and oversight structures your organization needs to use AI responsibly.

  • AI use policy development and documentation
  • Risk assessment across existing and planned AI systems
  • Bias, fairness, and transparency audit framework
  • Data privacy and compliance alignment
  • Employee guidelines and acceptable use standards
  • Board and leadership governance briefing
06, Infrastructure

Data Engineering

Design and build the data foundation your AI initiatives require. From schema normalization and ETL pipeline development to KPI dashboarding and BI tooling, turning raw operational data into the structured, queryable assets that make AI possible.

  • Data architecture design and documentation
  • ETL pipeline development (Python, SQL)
  • Schema normalization and feature engineering
  • KPI dashboard design and deployment
  • Ongoing maintenance and optimization support
07, Fractional

Fractional AI Officer

Most mid-market companies need AI leadership but aren't ready to hire a full-time Chief AI Officer. A Fractional AI Officer gives you the strategy, oversight, and execution you need on a retainer basis, embedded in your business, aligned with your goals, without the full-time cost.

  • Monthly AI strategy and roadmap sessions with leadership
  • Vendor evaluation and AI tool oversight
  • Cross-functional AI adoption and team enablement
  • AI governance and responsible use oversight
  • Board and investor AI communications support
  • Priority access for emerging needs and rapid response
08, Training

AI Training & Workshops

Most AI adoption fails not because of the technology but because teams don't know how to use it. This engagement builds real AI fluency across your organization through hands-on workshops tailored to your business, your tools, and your workflows.

  • Leadership AI literacy and strategy workshop
  • Role-specific training sessions for functional teams
  • Hands-on prompt engineering and tool use practice
  • Custom use case development for your workflows
  • Responsible AI use guidelines and training materials
  • Follow-up Q&A and adoption support session
09, Automation

Process Automation

Mid-market companies are full of repetitive, manual workflows that consume time and create errors. This engagement maps your operations, identifies the highest-value automation opportunities, and builds the AI-powered or no-code solutions that eliminate the drag.

  • Workflow audit and automation opportunity mapping
  • ROI prioritization of automation candidates
  • AI and no-code solution design and buildout
  • Integration with existing tools and systems
  • Team handoff and documentation
  • Post-deployment monitoring and optimization
